例子1

年初时我们在南京招聘一位销售工程师,候选人知名外企背景,虽与我们产品不同,但同属工业品背景,销售模式基本相同,外形俊朗,有成功案例。在做背景调查时,我们着重调查了成功案例的真实性,从销售经理到HR都一一给予佐证,又因为项目涉及的标的很大,属南京的某个重点项目,在公司内有一定影响,所以HR在给予佐证时,还大肆夸奖了一番,这点也挺打动我们,于是,我们在两位候选人当中选择了该位候选人。

试用期内,该位员工利用他在当地的人脉关系,挖掘了几个潜在的项目,虽然没有最终签单,但还算颇有成效,因为工业品尤其是大型设备签单周期都很长。销售经理在试用期总结中也给予了较高的评价,我也很高兴,这说明HR找对人了,哈哈。

再过两个月很突然接到了他的辞职报告,离职面谈之后我大致明白了其中的原因:1)迟迟不出单,让他备受压力;2)公司品牌影响力不及上家单位,让他跑地相当辛苦,3)家庭环境优越,让他有更多退路。

从“得意之作”到“尴尬收场”,我必须检讨一下:

1)通过背景调查,候选人过去经历是否属实?确实属实,但过去的的经历能够遇见未来的成功吗,有时候能,有时候却不能,销售绝对是隔行如隔山的工作。

2)如果我们面试时把1)抗压能力2)行业差异3)个人恒定 甚至 4)家庭版背景 做更多的考量,可能会避免这个问题发生。

3)所以我说,如果基本的内容没做好,其它方面做的再好也只能是南辕北辙。符合本企业特点的胜任力模型是基础,面试官的选人能力、洞察力是关键,其它的虽然重要,但都是服务于此的。

4)那背景调查要不要做,当然要做,因为有些候选人的过去经历(工作经历)本身就是有问题的。

其实背景调查很难说能准确的,除了背景调查外,在面试过程中更应重视各项能力、素质的考察
