:strong: 看过,启发很大!本方案貌似出自咨询机构之手,文采华丽,学术气息较浓,但楼主应该将此贴放薪酬管理板块中,其薪酬管理部门感觉无新鲜之处,我想问一下,这是账面上的薪酬制度还是真实的那种?我没有见过公司福利,如果是真实的,我预感贵公司可能会有员工流失率问题。
方案所涉及绩效考核部分,并没有解决实际问题,可能贵公司有具体的绩效管理流程,可是在这份材料中看不出来。倒是言语中出现两个要点值得关注:
1、360度考核,不知楼主指的是不是理论上的那种,看后来的方案,好像根本不是360度。360度根本不适用于中国的绩效考核,特别是绩效考核会和分配制度(指薪酬)挂钩的时候。但是,方案中出现了这个词,是理解失误?还是笔误?不得而知,我建议不要出现这种词。
2、强制分布,我不禁为之叫好,如果贵公司1)人数足够多,2)绩效导向的文化,(而不是穿通和轮流坐庄)3)各级管理者承担起绩效管理的责任,4)绩效考核结果有足够的权威,足够的执行力,5)现有的薪酬水平对于员工有足够的吸引力这几种情况下,强制分布真得是必要和有十分好的激励和约束效果的。
只是我个人的不成熟看法,只是跟大家交流,希望为咱们中国哦HR的绩效管理献议献策,尽微薄之力。
